Optimising reporting systems for an international company in the food and beverage industry

Setting the scene

Mattoni 1873 is a leading Central European soft drinks company, with operations spanning multiple countries and managing an array of brands in its portfolio. They required an efficient, accurate and intuitive reporting system to drive improvement across its commercial, finance, production and supply chain departments. 

Our client was under pressure to rethink their outdated and fragmented reporting processes. There was an urgent need to optimise their systems to support continued growth and strategic alignment.

How we helped

We collaborated with our client on two related projects regarding commercial and industrial reporting. Commercial reporting and insights

This project consisted of three phases: 

To map the ‘as is’ status of the existing reporting system, we conducted 60 individual interviews with key employees. Based on these findings, we analysed and classified reports into groups with suitable candidates for automation, integration and cancellation. Ten group workshops were organised across all three countries for more detailed discussions and to define specific solutions.

We conducted a gap analysis to create rules for the standardisation of reports. Based on this, we proposed transformation of the reporting system, taking into account the needs of key users. This involved identifying suitable candidates for report automation, integration and cancellation for more efficient insights. 

We created a KPI report matrix for the Czech Republic, Slovakia and Hungary. We also designed a roadmap prioritising reports suitable for Power BI. We conducted a final workshop with managers and recommended new insight creation methods for the future. We identified 11% of reports suitable for cancellation, 24% for integration and 27% for implementation into Power BI.

The outcome was an alignment of KPIs with company strategy, error reduction through automated report preparation and workload reduction via report consolidation. We also recommended a new approach to transform insights using predictive reporting.

Industrial reporting project  

This included a detailed mapping of reports via questionnaires and interviews with 75 people in 25 groups. We identified 539 reports and performed an analysis to determine the most time-consuming reports. We also identified those with the biggest pain points, classifying them into appropriate optimisation categories.

We ran nine group workshops, prioritising the most time-consuming reports and discussing them in detail. Based on this information, we classified reports into optimisation categories by solution type.

We prioritised reports for optimisation based on other attributes and criteria. 80% were identified as suitable candidates for automation, 9% for consolidation and 11% categorised as ‘other.’

The optimised reporting system aims to reduce errors and time consumption, improve report usage efficiency among multiple users and countries and enhance knowledge sharing between plants. This ultimately is aimed at boosting employee productivity.

Impact and potential

Our collaboration significantly reduced errors and manual workload, enabling Mattoni 1873 to better align their reporting with company strategy and market demands. The integration of Power BI and other digital tools has improved data accessibility, speed and accuracy. It also provided valuable insights for decision-making across departments. 

This transformation has not only amplified competitiveness but also laid foundations for continued innovation in data utilisation and process efficiency.
