This eight-week project involved optimising and digitalising back-office processes. We suggested process optimisation and automation measures to improve efficiency and reduce operating costs.

Setting the scene

The challenge our client presented was to streamline and optimise the ZVVZ GROUP’s back-office functions. The Group, consisting of five different companies, involved 280 employees across the organisation in this project.

Our aim was to enhance efficiency for employees not directly involved in production but supporting production processes. With overlapping tasks and potential inefficiencies across more than 40 departments, we worked with our clients to map current processes and identify areas for improvement. ZVVZ GROUP, which consists of independent joint-stock companies, sought our expertise in business intelligence and process optimisation strategies.

How we helped

We supported our client in four phases:

The first weeks were dedicated to intensive data collection, process mapping and associated activities. This phase was conducted in close cooperation with executive employees.

We held a joint workshop attended by various stakeholders and departments. During this session, we analysed all key processes in detail. Using process mining tools, we performed a thorough analysis of individual steps and identified critical areas that hampered effectiveness.

Based on the data collected and hypotheses from previous phases, we made specific process improvement recommendations. Our goal was to propose solutions for digitisation, automation, optimisation and the elimination of ineffective processes.

In the final phase, we identified opportunities decrease expenses within individual departments. Primarily it was through process optimisation, automation, centralisation, and digitisation. These measures will result in tangible operating cost reduction and higher efficiency.

Impact and potential

Our interventions facilitated a substantial reduction in operating costs and enhanced efficiency across back-office operations. The systematic mapping provided clarity on inefficiencies, while our recommendations led to tangible improvements through digitisation and automation.

Long-term, the integration of proposed solutions along with use of process mining will help the client operate more efficiently and reduce costs, while strengthening their market position. This project reinforced two crucial lessons: the importance of technology for process optimisation and the value of collaboration in driving transformational change.
